Compare the whole operating model. Creating economic value means connecting a capability to a useful outcome for someone. That connection depends on the setting: the people involved, the resources available and the consequences when a result is wrong. A convincing demonstration cannot answer all of those questions.

A practical starting point is to follow one piece of work from beginning to end. Ask where people spend time, what they need to trust and which decisions carry consequences. Keep the existing process available while testing a change, so the comparison reflects the work rather than an idealised version of it.
